The Focus on Value principle elevates value — return per unit of investment — to the ultimate success indicator. PMBOK 8e is explicit that value can be qualitative (testimonials, brand lift, societal benefit) as well as quantitative (ROI, NPV, IRR). What matters is that the project delivers more value than it consumes.
Value can be realised throughout the project, at completion, or after closure. The Standard says: 'If misalignment persists or the project is unlikely to deliver the intended value, it may be best to terminate the effort.' This is one of the most-tested patterns — the PMP exam will repeatedly check that you don't blindly continue when value evaporates.
Operationally, Focus on Value means continuously evaluating outputs against intended outcomes. A deliverable (the software) is not the same as the outcome (people use the software to do better work) is not the same as the benefit (productivity gain measured in dollars). The principle asks the PM to keep pulling the conversation from outputs back to outcomes and benefits.
